How we work

Discover. Measure. Build. Prove it.

One expensive problem at a time, measured against a baseline from your own systems, delivered through gates you can check.

The method

Eight steps, and what you get at each.

  1. Discover

Where the money leaks, in your words.

You getA one-page problem statement you agree with.

  2. Measure

A baseline pulled from your own systems.

You getThe numbers, with where each one came from.

  3. Design

The smallest system that fixes the problem.

You getA data-flow diagram, a permission list and a rollback plan.

  4. Build

    Tested before it touches operations.

You getWorking software on test data, with its test results.

  5. Integrate

Into the software you already run.

You getConnections that use your accounts by default. If anything runs in ours during the build, we tell you first.

  6. Deploy

    Live, with you signing off.

You getA sign-off record, runbooks and trained users.

  7. Monitor

A weekly internal check and a monthly report.

You getA report against the baseline, every month.

  8. Improve

Against the baseline, not a feeling.

You getThe next problem, ranked by what it is worth.

Delivery gates

Nine gates. A project does not pass one with anything missing.

A project does not move to the next gate while a material dependency or approval is missing. You can ask where any project stands against these gates at any time.

  1. Qualify and discover

Map the process, volumes, exceptions, systems and what a failure costs. Confirm AI is the right tool, and recommend plain software where it is safer or simpler.

  2. Scope and contract

Deliverables, exclusions, what we need from you, milestone payments, change control, acceptance, ownership and exit help, all in writing.

  3. Design

A data-flow diagram, a written list of what could go wrong and how each risk is blocked, a permission list, a cost estimate, a monitoring plan and a rollback plan. Your accounts by default.

  4. Prepare

Environments, a safe store for passwords and keys (never in the code), test data and a deployment checklist. Synthetic or anonymized data until real data is authorized.

  5. Build

The smallest end-to-end slice first, with validation, limits, timeouts, audit logs and safe failure behavior.

  6. Verify

Tests for missing, malformed, duplicate, deliberately misleading and high-volume inputs, with evidence recorded against each acceptance criterion.

  7. Client acceptance

A simple test interface and scripted test cases for your team. Written acceptance, or a punch list we work through.

  8. Deploy and hand over

Backup, deploy through the approved process, a quick live check after go-live, documentation, training, access transfer and sign-off. Our access is removed where it is no longer needed.

  9. Stabilize and support

Monitoring through the stabilization period, then a maintenance agreement if you want one. New features are new requests, not surprises.

What you keep

The documents are yours.

  • Discovery summary and process map
  • Architecture and data-flow documents
  • Risk, security, privacy and dependency register
  • Test plan and results
  • Deployment, rollback and incident runbooks
  • Administrator and user guides
  • A register of every account and who owns it (no passwords in it)
  • Acceptance sign-off record
  • Maintenance options and an exit package
After go-live

A weekly check. A monthly report.

From the first live component, we audit the system internally every week. Once maintenance starts, you get a monthly report against the baseline taken before the work started: what ran, what failed, what it found and what it is worth.
